Instructional Design Models: ADDIE, SAM and Backward Design

A practical guide to ADDIE, SAM and backward design—when to use each model and how to turn a workplace problem into effective eLearning.

Start with the performance problem

Instructional design is the process of creating conditions that help people perform better. It begins before screens, scripts or interactions. Ask what people need to do differently, what currently prevents them, and how success will be observed.

Training is appropriate when a genuine knowledge or skill gap exists. It will not repair unclear processes, missing equipment, poor incentives or a system that makes the correct behaviour difficult. A short performance analysis prevents a polished course from becoming the wrong solution.

  • Who must perform the task?
  • What should they do in the real environment?
  • What evidence would prove improvement?
  • Which barriers are instructional, and which require another intervention?

ADDIE: a dependable structure

ADDIE stands for Analyse, Design, Develop, Implement and Evaluate. It is best understood as a set of connected responsibilities, not a rigid waterfall.

  1. Analyse: define the audience, task, context, risks and current performance.
  2. Design: write outcomes, decide evidence, structure practice and select the delivery format.
  3. Develop: create content, interactions, assessments and accessible media.
  4. Implement: test, publish, communicate and support the launch.
  5. Evaluate: inspect learning evidence and workplace performance, then improve the solution.

ADDIE is useful for regulated, multi-stakeholder or high-risk projects because it makes decisions and approvals visible. Its weakness appears when teams treat each phase as final and delay learner feedback until the end.

SAM: iterate with working prototypes

The Successive Approximation Model uses short cycles of design, prototype, review and revision. Instead of asking stakeholders to imagine a course from a document, the team tests a small working example early.

SAM suits digital products, uncertain requirements and projects where visual or interaction choices need rapid validation. Prototype the riskiest assumption first: a scenario, assessment rule, mobile layout or LMS behaviour—not the easiest welcome screen.

Iteration is not an excuse to skip analysis. Define the performance need and success criteria, then use cycles to find the strongest solution.

Backward design: begin with evidence

Backward design starts by describing the desired result, then deciding what evidence would demonstrate it, and only then planning instruction.

  1. Define the workplace capability or transfer goal.
  2. Specify the assessment or observation that would provide credible evidence.
  3. Design practice and feedback that prepare the learner for that evidence.
  4. Add only the content needed to support the practice.

This sequence prevents content-heavy courses with weak assessments. If the outcome says “conduct a risk assessment,” a recall quiz alone is insufficient; learners need to interpret a situation, identify hazards and justify controls.

Which model should you use?

Use ADDIE as the governance spine when roles, approvals and auditability matter. Use SAM-style cycles inside development to test assumptions early. Use backward design in every project to align outcomes, evidence and learning activity.

The models are compatible. A strong practical workflow is: analyse the performance gap, define outcomes and evidence backward, prototype the hardest experience, then develop and evaluate through short cycles.

A practical one-page design brief

Before production, capture the problem, audience, target behaviour, environment, outcomes, assessment evidence, practice, accessibility needs, delivery constraints, stakeholders and evaluation measures on one page.

Review that brief with the subject-matter expert and an actual learner. If the team cannot explain the target performance clearly on one page, adding more screens will not fix the ambiguity.
